Cold Outreach Is Dead. Signal-Based Outreach Is Here.
Stop spraying and praying. Reach out when signals say they're ready.

Cold outreach as it was practiced in 2018 is effectively dead. Response rates have cratered. Inboxes are flooded. Decision-makers have learned to filter aggressively. The spray-and-pray model — blast a list, hope something sticks — is costing teams more in reputation than it gains in pipeline.
What Killed Cold Outreach
Three things converged to break the old model:
Volume inflation: When Apollo and Clay made large-scale outbound accessible to everyone, the volume of cold emails exploded. Buyers adapted. They stopped reading unsolicited outreach by default.
Personalization theater: Teams responded to declining rates by adding fake personalization — "I noticed you just posted about X on LinkedIn" — but buyers saw through it immediately. Relevance is about timing and context, not surface-level research.
Channel saturation: Email, LinkedIn, cold calling — all saturated. The signal-to-noise ratio has inverted.
What Signal-Based Outreach Looks Like
Signal-based outreach starts with a trigger, not a list. Instead of asking "who fits our ICP?", it asks "who fits our ICP AND is showing signs of being in a buying window right now?"
The trigger could be: - A new executive hire with a history of buying your category - A funding announcement that expands their budget - A job posting that signals a strategic shift - Tech stack changes that create an integration opportunity - Engagement with your content or competitors
When you reach out in response to a real signal, the conversation shifts. Instead of "we help companies like yours," you're saying "congratulations on the Series B — we help companies in your position scale their outbound motion." That's a different conversation.
The Mechanics
Signal-based outreach requires infrastructure: monitoring, scoring, enrichment, and sequencing all connected. The signal triggers the outreach. The enrichment personalizes it. The sequencing delivers it at the right cadence.
AI agents handle the monitoring and enrichment layer — the parts that don't scale with human effort. Reps handle the actual conversations.
The teams making this work aren't doing less outreach. They're doing more targeted outreach, at the right moment, with the right context. That's the difference between 2% reply rates and 15%.
